I keep a sticky in my mod forum titled: "How to moderate here". It spells it out and gives them something to refer to if they have any questions about a post.

We also have a very lively mod forum. It's the third or fourth busiest forum on the site, with 7 mods and myself, plus a support team member having access (Garibaldi - he's a member here).

We discuss everything, and the mods know that if they have any questions about something and need a second opinion, I encourage them to seek out another mod's help.

They like the system and it helps keep a unified front with consistent calls from the mod staff Smile

Not at all. I am lucky that I have a moderatoring crew that know their job and I do very little moderating myself.

I have even had the misfortune to cross the loine and one of the moderators deleted the post and PM's me as to why they deleted it.

I leave my board up to the members and moderators to run and that way no bias is shown by myself.

sometimes, depending on what is going on in the forums, I will sit and watch how it all unfolds. My mods are very good about talking with each other in their mod board, they also private message and msn each other when things flair up. They have taken to sending me copies of the PMs they send back and forth (not sure how or why that started to be honest but I'm not gonna complain .. lol) as well as the PMs they send to members.

After the ordeal is over (and provided it isn't serious enough for me to step in) I will ask them questions .. why was this done and not that? how could you tell this was going to happen? what caused that thread to be locked and not this one? what if it would have gone this way instead of that way? Things like that. They all answer openly and honestly, the newer ones with a bit of hesitation .. lol ... and then in the end I will let them know how I felt they did and what, if anything, could be added next time a similar situation comes up.

To me these little sessions are very valuable, they not only help me to get a handle on how each of my staff things in crisis but also gives them a view into each other and some additional ideas for next time. Naturally we always hope there isn't a next time, but in our forum next time usually comes ... lol

I notice many of you say that if the mods aren't doing their jobs you just remove them from that position.

but uhhh... what about when its your friend?

It defintiely isn't easy. As siad I had to remove one of my friends, it was soley because he didn't understand what as expected of him. He was immature (not the immature where he giggles when you say something...), he didn't understand that 2 stickies saying the same message weren't appropriate, and the messages were along the lines of: "Follow the rules and be an active member". Seriously, this puts me in a bad situation because it look slike I have toddlers helping me run a site. In the end, I demoted him, and he ended up telling his replacement "I hayte u". I wanted to feel sorry for him, but knew that wasn't the right approach. I know I didn't make a mistake, but now to him, the real Truestar is the friend, and the internet Truestar is a criminal. Sad That's not how I wanted to come across, but I cannot regret it, so demoting one of my friends was truly hard. Uh Oh

Ive demoted and even banned friends before, never has been hard for me. I just let them know that business is business and if they want to take it personally, thats their problem. Noone (not even my friends) are allowed to act up in my "house"

An excellent way to put it. Very Happy In fact, I've kind of used that before, just not neccessarily in the same way. But this is probably the best way to put it, it's your house, your rules, people must follow. Everybody must follow, or you'll be asked to go home. Wink
